Here’s an uncomfortable question: when a homeowner in your area opens ChatGPT and types “best plumber near me,” does your business come up at all?

For the overwhelming majority of independent contractors, the answer is no. A new 2026 HVAC & Plumbing AI Visibility Index from 5W Public Relations, published in April 2026, found that roughly 87% of independent HVAC and plumbing contractors have effectively zero AI citation share in their own metro and category — including shops with 800+ five-star Google reviews and decades of customer relationships. The finding was reported by trade outlet Plumbing & Mechanical and published in 5W’s full index.

What the study actually measured

5W ran 65+ consumer-intent and trade-intent prompts through ChatGPT, Claude, Perplexity, Gemini, and Google AI Overviews in Q1 2026, then tracked which brands those AI engines actually named in their answers. This isn’t traditional Google SEO — it’s a measure of whether AI assistants mention you when they answer a buying question.

The results were lopsided. Just three national brands — Roto-Rooter, ARS/Rescue Rooter, and Mr. Rooter — pulled an estimated 19% of all consumer-intent AI citations between them. The rest of the visible field was a short list of national service networks (Service Experts, One Hour Heating & Air, Benjamin Franklin Plumbing) and a handful of contractor software brands whose content saturates the trade press.

Why do the big names win? Brand age, Wikipedia presence, structured corporate data, and 90 years of consistent content. AI engines lean on entities they can confirm — and most local contractors have left almost no confirmable footprint for them to cite.

A fair caveat: 5W describes these numbers as directional estimates based on prompt sampling, not a census of every AI answer, and results shift by region, wording, and platform. Treat the exact percentages as a signal of scale, not a precise scoreboard. The direction, though, is hard to argue with — and a reputable trade outlet, Plumbing & Mechanical, reported the same headline finding.

Why this matters even if AI search feels early

It’s tempting to file this under “not my problem yet.” That’s the trap. AI search visibility compounds slowly and then all at once — the contractors building citable content now are the ones the models will keep surfacing as homeowner habits shift. By the time AI referrals are obviously moving your phone, the visible slots are already taken.

What a local contractor can actually do

You won’t out-spend Roto-Rooter. You don’t need to. The goal is to become an entity AI engines can confirm and cite in your specific metro:

  • Tighten your digital footprint. Consistent name, address, and phone across Google Business Profile, your site, and directories. AI engines reward confirmable consistency.
  • Publish specific, answer-shaped content. Pages that directly answer the questions homeowners ask (“how much does a water heater replacement cost in [your city]”) are far more citable than generic service pages.
  • Earn real third-party mentions. Local news, supplier sites, and legitimate trade press are the citation sources models trust.
  • Keep your reviews flowing and recent. Volume and recency both feed the signals AI leans on.
